  1. Managing a mixed team: Alfa & Omega Team Andrea Musso 17-01-2017 CERN - ITER Workshop 1

  2. Over ervie view What is: Alfa & Omega Team? • • Mandate (Version 1.0) • Personnel involved • Organization • Before activity start • During the activity • Main points: the challenge Extra activities (Mandate 1.1, the unofficial…) • Andrea Musso 17-01-2017 CERN - ITER Workshop 2

  3. Mandate of the Team (Version1.0) • To open and close all the 1695 interconnections • To upgrade 3390 thermal screens • To install 612 missing SRV (DN200) Andrea Musso 17-01-2017 CERN - ITER Workshop 3

  4. Personnel Involved The team was composed by: • 4 CERN Staff (France, Italy, Portugal, United Kingdom) • 2 people of Industrial Support from France • 11 Project Associates from Greece • 12 Project Associates from Poland • 6 Project Associates from Russia 35 people in total at maximum peak Andrea Musso 17-01-2017 CERN - ITER Workshop 4

  7. Main Points: t he challenge…  Multicultural team (10 countries represented!)  Macro or micro- management: Both are ok but… Anyone working can damage a component; if told immediately this can be relatively easy to fix but  Remember to recall quality after some time if this is discovered after closure it can take up  Collaboration with other teams (in our case: Cryogenic and Vacuum to several weeks before to get fixed… and…)  Keep contact with “the field”, be present  Someone did a damage? It is not a drama (a drama is when you discover that someone did it and did not tell it!)  Flexibility (see next slide) Andrea Musso 17-01-2017 CERN - ITER Workshop 7

  8. Extra activities = Flexibility We are not the slave of our own work organization, we are the Master of it! This means FLEXIBILITY: Be ready to change the structure if needed Some examples: Adapt to logistics => 3400 screens to handle around CERN 5085 bellows protection to repair (some of them radioactive) 86 extra opening-closure after completion ~100 opening spread around all the sectors at the same time Help other teams for electrical tests Andrea Musso 17-01-2017 CERN - ITER Workshop 8

  9. Conclusions The key points to a successful activity • Good preparation BEFORE to start • Safety and Quality: never be tired to stress them • Adapt to the team as well as you wish the team to adapt to you • Be flexible • Be present, especially on the field • Create events to “weld” the team Andrea Musso 17-01-2017 CERN - ITER Workshop 9

  10. Some examples of “events” Moussaka Lunch Last closure BBQ Bigos Party Greek Fondue THANK YOU FOR YOUR ATTENTION! Section BBQ Andrea Musso 17-01-2017 CERN - ITER Workshop 10

  12. W Bellows Opening / Closing 1695 Interconnections 11865 welds (!) Welds to remove, i.e.: • Grinding • Welding again Andrea Musso 17-01-2017 CERN - ITER Workshop 13

  13. The Thermal Screen upgrade Clamp with silver-plated screws Hinge Snap fastener Braids Braid Latch Clamp Andrea Musso 17-01-2017 CERN - ITER Workshop 14

  14. The Thermal Screen upgrade Upgraded screens are sent to the tunnel during the night Andrea Musso 17-01-2017 CERN - ITER Workshop 15

  15. Safety Relief Valves (DN200) Installation Following the incident in 2008, all the (insulation) vacuum sub- sectors were equipped with reliefs valves in order to compensate pressure in case of an over-pressure phenomenon 612 Items were installed(!)
